Start from where you want to end up and work backward to your current decision. In sequential games, backward induction — predicting what rational players will do at the end and using that to guide your first move — is the single most powerful strategic tool.

If you have a dominant strategy, use it
If one option is better regardless of what the other player does, play it. Don’t overthink. The power of a dominant strategy is that it removes the need to predict others’ behavior. And check whether your opponent also has a dominant strategy — that predicts theirs.

If one of your options is always worse than another regardless of what others do, discard it permanently. Then check if your opponent also has dominated strategies. Iterative elimination can reduce complex games to clear solutions.

The introduction frames the book’s premise:
all of us are strategists, whether we like it or not — and being a conscious, informed strategist produces radically better outcomes than acting on instinct alone. The key contrast: the lumberjack who chops wood faces a neutral environment, but the general, the negotiator, the parent, the competitor all face

Survivor vote-counting, to New Year’s resolutions, weight loss contracts, sports psychology, and nuclear brinkmanship. Each tale illustrates a strategic principle: that the outcome depends on what others decide, that the structure of the game matters more than the players’ personalities, and that
intelligent anticipation of others’ responses transforms decision-making. The tales serve as a diagnostic: if you already think this way naturally, the book will sharpen and extend your intuitions. If you don’t, it will show you a new way of seeing.

Games Solvable by Backward Reasoning
Rule 1: Look forward, reason backward — the power of backward induction
Backward induction is the first major analytical tool: in any sequential game, start from the final move and work backward to determine the optimal choice at every prior step. The chapter uses Charlie Brown and Lucy’s football as the opening illustration — Charlie should refuse because he can predict Lucy’s future action by reasoning backward from her payoffs. The technique is extended to
Survivor’s flag-taking game (where knowing the end state — “leave them with 4” — determines optimal play throughout), chess endgames, and business ultimatums. The chapter also introduces
first-mover vs. second-mover advantage — backward induction identifies which is which in any specific game.
→The football problem: Charlie Brown fails not because he is foolish but because he fails to reason backward from Lucy’s future incentives. Backward induction makes Lucy’s action predictable.

Prisoners’ Dilemmas and How to Resolve Them
Why individual rationality produces collective irrationality — and the three solutions
The Prisoner’s Dilemma is game theory’s most famous structure: both players have a dominant strategy to defect, yet mutual defection is worse for both than mutual cooperation. The chapter shows that
this structure underlies a vast range of real-world failures — price wars between companies, arms races between nations, overfishing of shared waters, political gridlock, Catch-22’s absurdities, and the breakdown of Middle East peace efforts. The core insight:
these failures are structural, not moral. The players are not evil or stupid — the incentives are simply designed to produce bad outcomes. Three solutions emerge:
repetition (interact again, enable Tit for Tat),
contracts (make defection explicitly costly), and
reputation (build a long-term identity that cooperation signals).

A Beautiful Equilibrium
Nash Equilibrium — the stable outcome of simultaneous games, and why it often isn’t optimal
This chapter builds the concept that won John Nash the Nobel Prize: the
Nash Equilibrium — a set of strategies where no player can improve by unilaterally changing their choice. The chapter shows how to find equilibria in simultaneous-move games, explains why equilibria are often
not the best outcome for the players (the Prisoner’s Dilemma, the Stag Hunt), and introduces the critical problem of
multiple equilibria — when several stable outcomes exist, how do players coordinate on one? Schelling’s focal points (cultural salient expectations that allow coordination without communication) solve this problem. The Fred-and-Barney stag hunt opens the chapter: cooperation is mutually beneficial, but only if both believe the other will also cooperate.
→Equilibrium is stable, not optimal: the Nash Equilibrium is where the game settles, not where the players wish it would. Understanding this gap is the foundation of strategic thinking.

Choice and Chance
Mixed strategies — when deliberate unpredictability is the optimal strategy
The Princess Bride’s “battle of wits” opens the chapter: Vizzini’s elaborate reasoning in circles illustrates exactly the problem of pure-strategy reasoning in zero-sum games where any predictable pattern is exploitable. The solution is
mixed strategies — deliberately randomizing your choices according to calculated probabilities so the opponent cannot predict you. Sports provide clean examples: the optimal penalty kick strategy (a calculated percentage of left vs. right, matched to the goalkeeper’s weaknesses), tennis serves, and rock-paper-scissors. The key mathematical insight:
in a mixed-strategy equilibrium, you must be indifferent between your options — if one choice was strictly better, a rational opponent would exploit your predictability.
→Predictability is a fatal weakness in competitive games: any pattern an opponent can detect and exploit destroys your expected payoff. The only unexploitable strategy is one the opponent cannot predict.
→Randomization is not blind chance — it is calculated probability: the correct mixed strategy has specific probabilities determined by the opponent’s payoffs, not by preference or instinct.

Threats, promises, and commitments — how to change the game before you play it
New Year’s resolutions open the chapter: most fail because they are commitments without credibility — you can always change your mind. The chapter introduces the three fundamental
strategic moves that change the game’s structure before any play begins:
commitments (irreversible actions that limit your own future choices),
threats (conditional statements that promise harm if the other player acts a certain way), and
promises (conditional statements that promise benefit). The key insight:
a strategic move only works if the other player believes you will follow through. Unconditional commitments — burning ships, public pledges, cutting off escape routes — are powerful precisely because they eliminate the option to back down, making your position credible without requiring trust. The chapter also covers “most-favored customer” clauses as an anticompetitive commitment device.
→Cortés burned his ships: by eliminating retreat, he transformed a voluntary commitment into a credible one — his soldiers fought harder because they had no alternative. Removing your own options can strengthen your position.
→A threat is only as good as its credibility: if the threat is not believable, the other side will call your bluff. Credibility requires that following through actually serves your interests, or that you have eliminated the option not to.

Making Strategies Credible
How to make your commitments believable — the paradox of strategic weakness
God’s threat to Adam and Eve opens the chapter: even divine threats face credibility problems when following through is costly. The central paradox:
making yourself strategically weaker can make you stronger. When you eliminate your own ability to back down — through irreversible actions, public commitments, delegation to a rule-following agent, or reputation — the other side knows you cannot retreat, which makes your position far more powerful than a flexible one. The chapter covers the full toolkit of credibility:
burning bridges (eliminating retreat options),
establishing reputation (a consistent history of follow-through),
delegation (having someone else make the tough call, removing discretion),
contracts (making defection legally costly), and the “madman theory” (Nixon’s deliberate unpredictability as a credibility device).
→Credibility is the currency of strategic moves: a threat no one believes is not a threat. A promise no one believes is not a promise. Everything in chapters 6–7 depends on the question: “will they believe me?”

Interpreting and Manipulating Information
Signaling, screening, and the strategic management of asymmetric information
A true story: “Sue” needs a credible signal from her partner that his commitment is genuine — words alone are insufficient because they cost nothing. This opens the chapter on
information asymmetry: situations where one party knows something the other doesn’t, and both are trying to use, reveal, or conceal that information strategically. The three tools:
signaling (taking a costly action that reveals your type to someone who can’t directly observe it — education as a signal of ability, expensive advertising as a signal of product quality),
screening (designing choices that force others to self-select and reveal their type — insurance deductibles, trial periods, job probation), and
bluffing (sending strategically false signals, which works in equilibrium only as part of a mixed strategy). The chapter also covers adverse selection (only the worst risks seek insurance) and how Capital One exploited positive selection through balance transfer offers.
→Signals must be costly to be credible: if a signal is cheap to fake, it reveals nothing. The value of a signal comes from the fact that a lower-quality type cannot afford to send it — cost is what gives it information content.

Cooperation and Coordination
Focal points, network effects, and why coordination failures are not cooperation failures
The Ivy League football cooperation agreement opens the chapter: colleges were caught in a competitive spiral that produced no improvement in relative standings — only more effort and less studying. When they agreed to limit spring practice, all were better off. This distinguishes the chapter’s key insight:
many strategic failures are coordination problems, not competition problems. The players would all prefer a different outcome, but cannot get there without some mechanism for agreement.
Focal points (Schelling’s concept: salient solutions that players converge on without communication) explain how coordination happens: arriving at Grand Central at noon, meeting “under the clock,” splitting 50/50. Network effects and path dependence explain why inferior standards (QWERTY keyboards, gasoline engines) can lock in as winners once they reach critical mass.

Auctions, Bidding, and Contests
Auction design, the winner’s curse, and optimal bidding strategy
eBay, Sotheby’s, Google ad auctions, and government procurement contracts all share the same underlying game-theoretic structure. The chapter covers the four main auction types —
English (ascending price),
Dutch (descending price),
sealed-bid first-price (highest sealed bid wins, pays their bid), and
sealed-bid second-price (Vickrey: highest sealed bid wins, pays the second-highest bid) — and explains why the same item can produce radically different prices depending on auction format. The chapter’s most important practical insight is the
winner’s curse: in competitive bidding with uncertain value, the winner is almost certainly the person who overestimated most. The key to avoiding the curse is to bid as if you’ve won — conditioning on the event of winning to adjust your estimate downward.
→The winner’s curse is structural, not psychological: even rational bidders overpay in common-value auctions because the winner, by definition, had the highest estimate — which is statistically likely to be an overestimate.

Bargaining
The game theory of negotiation — why bargaining power comes from your ability to walk away
A union leader’s disastrous opening — “we want ten dollars an hour or else”, “or else what?”, “nine fifty” — illustrates the chapter’s core lesson about negotiating power. The chapter applies backward induction to bargaining, showing that the outcome of any negotiation is determined primarily by
each party’s outside option — what they get if no deal is reached. The Nash bargaining solution divides the surplus proportionally to each side’s credible threat to walk away. Patience (the ability to wait without cost) shifts surplus toward the patient party. Brinkmanship — credibly threatening to allow a mutually damaging outcome — is the negotiator’s most powerful tool, but also the most dangerous, requiring careful calibration.
→Your BATNA determines your power: the party who needs the deal less controls the terms. Improving your Best Alternative to Negotiated Agreement before the negotiation begins is the most effective preparation — more effective than any tactic at the table.
→Patience is power: the party who can afford to wait without cost gains the surplus from delay. In labor negotiations, the firm can often sustain a strike longer than workers can sustain a loss of income — this asymmetry determines the settlement.
→The pie shrinks as talks drag on: in most negotiations, delay destroys value — the efficient equilibrium is immediate agreement on the same terms that would eventually be reached after costly delay. The logic of backward induction predicts this.

Voting
Strategic voting, Arrow’s Impossibility Theorem, and why the rules of the vote determine the winner
The 2000 US presidential election — where Nader’s presence may have swung the outcome from Gore to Bush — opens a chapter on strategic voting and the deep limits of collective decision-making. The chapter demonstrates that
voting systems are games: voters have incentives to misrepresent their true preferences, and the rules of the vote determine outcomes as much as voter preferences do.
Arrow’s Impossibility Theorem proves that no voting system can simultaneously satisfy all reasonable fairness criteria — transitivity, non-dictatorship, independence of irrelevant alternatives, and Pareto efficiency. Strategic voting (voting for your second choice to prevent a worse outcome), agenda manipulation (choosing what gets voted on first), and the Condorcet paradox (majority preference can cycle A>B>C>A) complete the picture.
→The voting system determines the winner: the same voter preferences, run through different voting rules (plurality, Borda count, instant-runoff), can produce different winners — the choice of system is itself a strategic decision.

Incentives
Mechanism design — building systems where self-interest produces the outcomes you want
The failure of Soviet central planning opens the chapter: planners told workers what to produce, but workers had no incentive to produce it well, honestly, or efficiently. The chapter addresses
the principal-agent problem — any situation where one party (the principal) hires another (the agent) to act on their behalf, but cannot directly observe the agent’s effort or information. The core problem: agents have private information and may pursue their own interests rather than the principal’s. Solutions include
performance-based pay (aligning agent interests with principal outcomes),
screening contracts (menus that induce agents to reveal their type),
monitoring (with random auditing as the mixed-strategy solution), and
reputation mechanisms. CEO compensation packages, franchise agreements, and insurance contracts are all examined as mechanism design problems.
→Moral hazard is structure, not morality: when people bear less than the full cost of their risky actions (because insurance or employment buffers the consequence), they take more risk — the solution is co-insurance, deductibles, or performance alignment.
→The best incentive scheme balances risk and motivation: pure performance pay motivates maximally but imposes risk on the agent; pure salary eliminates agent risk but kills motivation. Optimal contracts blend both, calibrated to the agent’s risk tolerance.
→Franchise structures solve the agency problem: by having the franchisee own the residual profit of their location (and pay a fee to the franchisor), the franchisee has the same incentive as an owner-operator, eliminating the shirking problem.
